Build vs buy: custom software vs off-the-shelf SaaS for small teams
Short answer: off-the-shelf SaaS is cheaper when one tool covers what you need and your team is small. Custom software costs less when you pay per person for several overlapping tools, use a fraction of their features and copy work between them. A managed custom system, built for you and run for a fixed monthly fee, avoids the large upfront cost of a traditional build.
How the costs compare
| SaaS subscriptions | Traditional custom build | Managed custom system | |
|---|---|---|---|
| Upfront cost | None | Large, paid before you can use it | Setup up to $1,500 |
| Monthly cost | Per person, per tool | Hosting plus whoever maintains it | One fixed fee, from $400 |
| As the team grows | Rises with every hire | Mostly flat | Agreed in writing |
| Features | Many you don't use | Only what you need | Only what you need |
| Upkeep and fixes | The vendor's job | Yours, or a contractor's | In the monthly fee |
When SaaS is the better choice
- One product covers your needs with a little configuration.
- Your team is small and your total software bill is low.
- You need specialist software: email, accounting, payroll, design tools or regulated systems.
When custom software costs less
- You pay for several tools that overlap, such as Slack, Asana, Notion and a CRM.
- Most of the team uses a small part of each tool.
- Work is copied by hand from one tool to another.
- Your workflow has steps no product handles well, such as client approvals or recurring jobs.
The risks of custom software, and how to cover them
- Lock-in: insist on exporting all your data at any time in standard formats.
- The builder disappearing: ask for the source code and instructions to run it if they stop operating.
- Upkeep: agree who fixes problems, how fast, and what small changes are included.
- Switching: import a test copy of your data first, and keep the old tools running until the team signs off.
Questions to ask any provider
- What exactly will I stop paying for, and what will I keep?
- What is the monthly fee, and is it fixed?
- How fast does support reply, and what does a change cost?
- How do I get my data and code if I leave?
